Why it was said
Kim Scott defines her term in the first chapter, on a two-by-two whose axes are caring personally and challenging directly. The other three quadrants, ruinous empathy, obnoxious aggression and manipulative insincerity, are what happens when one axis is missing.
What it actually means
Most managers fail on one axis to protect the other: they soften the truth to stay liked, or they say it bluntly and call it honesty. Scott's definition insists on both at once, and the order matters. Caring personally is what makes a direct challenge hearable; without it the same words are an attack. The sentence is a standard for feedback and a diagnosis for why so much of it does not work.
How to use it
- 1Before giving hard feedback, make sure the person already knows you are on their side; if they do not, that is the first job.
- 2When you soften a message into nothing, name it as ruinous empathy and say the clear version.
